How cold is "way too cold"? It sounds like other people are using it, but kids are nutty and seem to tolerate crazy cold temps. If it's just a bit too cold (e.g., you can get in it, but it's too cold to stay in for long), you could try something like an "insulated swim top", which will keep your core a little warmer, but won't help your extremities. Something like this. If it's too cold for something like that, you might consider getting a cheap wetsuit made for surfing, boating, paddling, fishing, etc. Triathlon/swim wetsuits obviously tend to put a premium on factors that are important for long distance swimming, like shoulder mobility and low friction.
